How to Read a BOL for Load Planning
The bill of lading is the contract, the receipt and — if you know where to look — the load plan's raw material. Somewhere on that page is everything you need to know whether the freight fits and scales legal: how many pallets, how big, how heavy. This guide walks through where that information lives on a typical BOL, the traps that quietly wreck load plans, and the fast way to turn BOL lines into an actual plan.
What a BOL contains
Layouts vary by shipper and TMS, but nearly every BOL carries the same blocks: shipper and consignee names and addresses, reference numbers (BOL number, PO numbers, pickup or order numbers), carrier and trailer/seal information, hazmat declarations if any, special instructions, and — the part load planning cares about — the commodity lines: one row per item with quantities, package types, descriptions, freight class or NMFC where applicable, and weights.
Where the pallet counts, dims and weights live
- Handling units vs packages. Good BOLs split the quantity into two columns: handling units (the pallets, skids or totes you actually load) and packages (the cartons riding on them). "26 HU / 1,040 cases" means 26 pallets. When only one number is shown, read the package-type column carefully — "26 PLTS" is pallets, while "1,040 PCS" may be cartons, not 1,040 pallets.
- Weight. Usually a per-line total, with a grand total at the bottom. Per-pallet weight almost never appears — you divide the line weight by the pallet count yourself.
- Dimensions. The least reliable field. Some BOLs carry an L×W×H column, some bury dims in the description ("48x40x60"), many omit them entirely — the unwritten assumption being a standard 48″×40″ footprint. Height and stackability often exist only in the special-instructions block ("DO NOT STACK"), or nowhere.
The gotchas that wreck load plans
- Total vs per-pallet weight. The classic. A line reading "10 skids — 15,000 lbs" means 1,500 lb per skid; read it as 15,000 lb each and the plan is fiction in the other direction, miss the split and your per-pallet numbers are off by 10×. Any unmarked weight sitting next to a count should be treated as a total until proven otherwise.
- Kilograms sneaking in. Cross-border freight and metric shippers list kg without ceremony. 9,000 kg is 19,842 lb — miss the unit and you are planning 55% light. The same goes for dims in centimeters or millimeters: a "120x100" pallet is metric (a euro-ish footprint), not a ten-foot monster.
- Gross vs product weight. Some shippers list product weight only; pallets themselves run roughly 30–50 lb each and packaging adds more. On 26 pallets that gap can exceed a thousand pounds — small, but it comes out of your legal headroom.
- Counts that are not pallet counts. Pieces, cases, drums and bags all show up in quantity columns. If a "quantity" would not roll onto the trailer on its own feet, it is not a handling unit.
- Missing height, silent stacking. No height plus no stack note forces an assumption, and assumptions are where floor space evaporates. When it matters, ask the shipper — or plan the conservative case.
BOL vs rate con: which one to trust
Pallet information usually reaches a driver or dispatcher twice: once on the rate confirmation when the load is booked, and again on the BOL at the shipper's dock. When they disagree — and they do, constantly — the BOL wins, because it describes what is actually being tendered. Rate cons are written from the order, days earlier, and routinely round: "26 pallets, 42,000 lbs" on the rate con becomes 28 pallets at 44,700 lb on the dock. The practical habit is to plan from the rate con so surprises surface early, then re-check against the BOL before signing it. A plan that only works at the rate con's rounded weight, with no axle headroom left, is a plan that fails at the dock.
From BOL lines to a load plan
Reading the BOL is half the work; the other half is arithmetic — splitting totals into per-pallet weights, converting units, then figuring out where along the floor each pallet should sit so the axle weights come out legal. That second half is mechanical, which means software should do it.
